A fashion-export leader explored meaningful development and career conversations when reliable delivery coexisted with a declining sense of growth.

The starting situation

Buyer responses and delivery remained steady, yet colleagues described little sense of growth. Development conversations were repeatedly postponed when results felt urgent, and experienced people became tired. The team manager experienced departures as a personal leadership failure and felt responsible for restoring motivation each time.

Questions explored in coaching

Coaching explored the expectation that a good manager should make people remain. What happened in the conversations prompted by that anxiety, and what was left unspoken? Specific situations helped the leader examine the pattern without dismissing the care behind it.

The inquiry turned toward the connection between current work and the person’s future direction. Instead of searching only for the right words to prevent departure, the leader explored what colleagues wanted to learn and which experiences the team could realistically offer.

Practices considered

The manager tried growth-focused 1on1s and career-direction conversations. Feedback about outcomes included questions about what the person was experiencing and learning, and how the work could develop a capability that mattered to them.

Role expectations and development hopes became more explicit. Rather than treating motivation as something the leader had to produce for another person, the conversation made room to understand how that person connected present work with future possibilities.

What the changes invite us to notice

The account describes more conversation about meaning and development, alongside voluntary participation and improvement suggestions. The leader reflected on the difference between trying to hold onto people and helping them understand a possible direction in their work. That does not mean every reason for leaving had disappeared.

A reflection for HR

HR can examine the development experiences actually available, alongside retention goals. Is it possible to be honest about what can and cannot currently be offered? Growth conversations can respect the person’s choices while pay, workload and other conditions retain their own place in the organizational discussion.
