A place to begin

A leader caught between pushing for results and caring for the team explored emotional reactions, role clarity and questions that opened a different conversation.

IT and SaaS data services · internally promoted manager · KPI and deadline pressure

The starting situation

Recognized for drive and execution, the manager encountered a different challenge after promotion. Pushing for performance appeared to damage the atmosphere, while offering care seemed to weaken delivery. As deadlines and speaking up became difficult, the leader intervened more and the team relied more heavily on the leader’s judgment.

What coaching explored

Coaching listened to the experience of a performance problem feeling like a verdict on the manager’s suitability to lead. Responsibility and the wish to be recognized were explored through what happened in moments of pressure.

The conversations also considered whether strong emotional demands were filling a gap in role clarity or decision criteria. Seeing both the personal response and the information the team lacked opened alternatives to simply increasing pressure.

Practices the leader tried

The leader clarified responsibilities, deadline criteria and the decisions colleagues could make. A routine of noticing emotional reactions and pausing was connected with actual work situations rather than kept as a separate intention.

In 1on1s and everyday conversations, the manager tried asking what was blocked and which support was needed. Expectations for the outcome remained visible while team members had more space to explain their view and the conditions they were working within.

Changes reflected on in the account

The account describes less emotional pressure and immediate intervention, alongside work guided more clearly by roles and criteria. The manager reflected on ways to express responsibility beyond pushing harder. Colleagues’ perspectives and support needs could enter the conversation more readily.

A question for HR

HR can clarify expectations, authority and support rather than framing development as a choice between results and people. A mismatch between targets and resources needs an organizational discussion as well as individual reflection. Can this leader raise those realities with the people able to make decisions?
