Reduce unnecessary effort through better team operating practices

Based on questions and practice tools from GLO:B’s coaching program. This is not a client case or a claim of validated effectiveness.

When is this useful?

Explore where meetings, reporting and repeated work consume people’s time and energy. Look at the structure and unnecessary work before asking people to make more effort.

What can you try at work?

Choose one source of friction. For a meeting, try POP—Purpose, Outcome, Process. For reporting, distinguish FYI, REVIEW, DECISION, RISK and ACTION. Explore recurring problems with 5 Whys, then test one change in the order eliminate, simplify, standardize, automate.

You do not need to answer every workbook question. Choose what is useful now, prioritize the experiment agreed in coaching, and take three minutes afterward to note what happened, what you learned and your next choice.

A question for reflection

Do people need to work harder, or does the way the work is organized need to change?

What can you record and review?

A working output

One operating experiment, with decisions, action owners and deadlines or clearer reporting purposes

An observable signal

Choose two or three signals that consider both results and people: processing time, time to focus, unnecessary checking, clarity or collaboration.

Review specific situations and choices alongside any numerical change. Consider other people’s perspectives and organizational conditions. These prompts are not individual appraisal criteria or guarantees of results.

How does this fit into coaching?

The ten-session 1on1 journey explores this theme in the leader’s context and priorities. Rather than prescribing an answer, the coach helps the leader choose a meaningful experiment and integrate what they learn.
