Delegate in ways that support judgment and growth

SUSTAINLEAD™ · PRACTICE 04

Based on questions and practice tools from GLO:B’s coaching program. This is not a client case or a claim of validated effectiveness.

When is this useful?

Begin with one person and one task. Understand existing strengths and readiness, then agree the responsibility, support and space needed to experience the next step in judgment.

What can you try at work?

Ask what the person can decide and what support they need. Use the five-level delegation ladder to find an appropriate next step. Agree the outcome, decision scope, conditions for asking for help and review point. Turn decisions you make yourself into learning for next time.

You do not need to answer every workbook question. Choose what is useful now, prioritize the experiment agreed in coaching, and take three minutes afterward to note what happened, what you learned and your next choice.

Match the next delegation step to the person and task.

The five reference levels are: leader decides; leader decides after hearing input; decide together; team member decides and shares; team member owns and runs the area. A higher level is not a score or a goal in itself. Find the next workable experience and support for this particular task.

A question for reflection

Does this person need my answer, my support or room to try for themselves?

What can you record and review?

A working output

One person × one task: a delegation level, four agreements and appropriate support

An observable signal

Notice whether the person expresses their reasoning and asks for help, and when you feel the urge to step back in.

Review specific situations and choices alongside any numerical change. Consider other people’s perspectives and organizational conditions. These prompts are not individual appraisal criteria or guarantees of results.

How does this fit into coaching?

The ten-session 1on1 journey explores this theme in the leader’s context and priorities. Rather than prescribing an answer, the coach helps the leader choose a meaningful experiment and integrate what they learn.
